A Practical Cloud Playbook for SMBs

CloudMates — A practical cloud playbook for SMBs. Migrate. Modernise. Grow.

October 2026

For a small or mid-sized business, a cloud migration is not a scaled-down enterprise program. There is usually no dedicated cloud team, maintenance windows are short because the business runs on the same systems being moved, and every dollar of the budget needs a clear return. Yet the risks of staying put are real: ageing platforms that cannot scale, a growing security backlog, and vendor contracts that limit control over your own data.

At CloudMates we help small and mid-sized businesses across the Middle East and Australia migrate and modernize on AWS. This post shares the playbook we follow, and what we have learned along the way.

Why SMB migrations are different

  • Lean teams. The people who run the business systems are also the people who would run the migration. Anything we build has to be operable by a small team after go-live.
  • Limited downtime tolerance. Customer-facing services, live broadcasts and order systems cannot go dark for a weekend. Cutovers must be phased and reversible.
  • Budget sensitivity. Managed, consumption-priced AWS services usually beat self-managed infrastructure for SMBs, but only if costs are modelled up front and tracked after go-live.
  • Security from day one. Many SMBs start with a single AWS account and shared credentials. Fixing that later is far harder than starting with a governed foundation.

Our four-step approach

Step 01

Assess readiness and build the business case

We start with a readiness assessment across the six perspectives of the AWS Cloud Adoption Framework: business, people, governance, platform, security and operations. The output is an honest picture of gaps (for example ‘no cloud skills in-house’ or ‘no security baseline’) and a plan to close them. In parallel we build the cost model with the AWS Pricing Calculator so the business case is grounded in real numbers, and we map every workload to a migration strategy using the AWS ‘7Rs’: retire, retain, rehost, relocate, repurchase, replatform or refactor.

Step 02

Put a secure, governed foundation in place

Before any workload moves, we deploy a landing zone with the CloudMates Cloud Foundation Accelerator, built on AWS Control Tower and the Landing Zone Accelerator on AWS. It gives even a small organization separate accounts for management, security/audit and workloads, single sign-on through AWS IAM Identity Center, centralized logging and preventive guardrails. We size it to the customer: an SMB gets the controls it needs without services it will never use.

Step 03

Migrate in waves, modernize where it pays off

With the CloudMates Migration Launchpad, workloads move in structured waves, with runbooks, cutover and rollback plans, and validation at every step. We move low-risk, early-value workloads first and leave the most business-critical paths for last, after rehearsed cutovers. Modernization is applied where it pays back quickly: replacing self-managed servers with managed services, containerizing monolithic applications, or moving media processing onto managed AWS services.

Step 04

Operate, measure and hand over

Go-live is not the finish line. We set up Amazon CloudWatch dashboards and alarms around the metrics that matter to the business, write runbooks for routine operations and incidents, and support the customer through hypercare. Then we hand over, so the customer's own team can run the environment, with CloudMates available for managed services if they prefer.

Keep moving with FlexiOps

Not every small business wants to build an internal cloud operations team. With FlexiOps Managed Services, CloudMates can continue supporting your environment after migration—helping monitor, secure and optimise the platform as your business grows.

Customers can choose an operational handover to their own team or ongoing managed support, with scope agreed around their needs. FlexiOps is an optional, separately scoped service rather than an automatic inclusion in the migration package.

Example: a growing streaming platform

1001.tv, one of the Middle East's fastest-growing streaming platforms, came to us with unstable live streams, limited visibility into its delivery pipeline, and around 40,000 master video assets (about 21 TB) locked inside a proprietary platform. Working with CloudMates, 1001.tv moved its video library and live and on-demand workflows to AWS and onto managed AWS media services, with content delivery through Amazon CloudFront. The result: packet-loss issues eliminated in live streaming, full ownership of its media, faster replay availability for sports programming, and a consumption-based cost model that grows with the business.

Lessons we apply on every SMB engagement

  • Map legacy capabilities one-to-one before cutover. Nothing gets forgotten when every existing function has a named AWS equivalent and an owner.
  • Keep the old path available until the new one is proven. Phased DNS cutovers with rollback checkpoints protect customers during the switch.
  • Bridge what cannot move yet. On-premises systems that still have life left in them (for example broadcast equipment) can feed into AWS instead of being replaced on day one.
  • Track cost from the first month. Comparing the estimate with actual AWS Cost Explorer data keeps the business case honest and finds savings early.
